What we automate, we stop practicing. And what we stop practicing, we slowly lose.

Recently, a thoughtful question from my colleague, Marie Gill at Atheon AI surfaced in a leadership conversation: What are we quietly losing as we rapidly adopt AI?

From a neuroscience and systems lens, the risk isn’t AI itself - it’s what we stop practicing when efficiency becomes the primary goal.

Cognitive effort is how we build capacity, relational conflict is how we build trust, and meaning is often constructed through challenge, not removed by it.

So when AI removes too much of the struggle, we have to be intentional about what we’re replacing it with.

Why Human Capacity Still Matters in the Age of AI

AI can handle repetitive tasks, analyze data at scale, and accelerate output. Those are real advantages. The challenge shows up when speed becomes the only metric that matters.

In fast-moving environments, the capabilities that hold teams and systems together are deeply human:

  • Judgment in ambiguous situations
  • Ethical decision-making under pressure
  • Collaboration across differences
  • Learning through effort and reflection
  • The ability to stay steady when conditions change

Contrary to popular belief, these are not soft skills. Rather, they are performance infrastructure and they require practice.

What Leaders and Teams Can Do to Use AI Without Losing Critical Skills

Organizations that are adopting AI well are not chasing efficiency alone. They are designing systems that protect learning, judgment, and connection.

Here are a few patterns I’ve seen that are working in practice.

1) Design for Productive Effort, Not Zero Effort

Use AI to support thinking, not replace it.

For example:
Require a clear point of view before using AI tools, or ask teams to critique and refine outputs rather than accept them as final.

2) Keep Humans Meaningfully in the Loop

Not as a formality, but as decision-makers.

Someone must remain accountable for judgment, ethics, and context. Those responsibilities cannot be automated.

3) Measure Beyond Productivity

Speed and output matter, but they are incomplete signals.

Strong organizations also track:

  • Decision quality
  • Learning transfer
  • Collaboration patterns
  • Cognitive load
  • Team capacity over time

These indicators tell you whether performance is sustainable.

4) Create Space for Reflection and Integration

If AI accelerates output, leaders need to slow down somewhere else.

Reflection, discussion, and iteration are how people turn information into understanding. Without that space, teams move faster while thinking more shallowly.

AI Adoption Is a Culture and Leadership Decision

What Sandy Carter has talked about regarding intentional adoption really resonates here. This is not a technology rollout, but rather a behavior and culture shift.

Left unmanaged, systems will optimize for efficiency. Over time, that can erode the very human capabilities organizations depend on to make sound decisions and navigate complexity. That is, the very human capacities we say we value.

The future of work will not be defined by how much we automate. It will be defined by what we choose to keep practicing.
